How to Interview for Capacity, Not Charisma

How to Interview for Capacity, Not Charisma

The best talker in your interview room isn’t always the best agent for your brokerage. Charisma wins interviews. Capacity wins careers.

Most managers know this. Then a confident candidate walks in, the conversation flows, and the decision is made in the first ten minutes. Here’s how to slow that down with the Core Capacities Index.

Before the interview: read the broker report

When a candidate completes the CCI, they get a personal report. You, the sponsoring broker, get the full analysis: where they’re likely to produce, the support they’ll need, retention watchouts and interview questions built from their results.

Read it before they walk in. Circle two things: their top capacity, and any area marked “needs a system.”

During the interview: ask about the work, not the personality

The CCI doesn’t ask agents to rate themselves. Your interview shouldn’t either. “Are you organized?” gets a yes every time.

Ask for real examples tied to their top capacity:

  • Builder (power and action): “Tell me about a decision you made fast that paid off, and one you wish you’d slowed down.”
  • Merchant (vision and connection): “Who sent you business last year, and how did you stay in touch with them?”
  • Innovator (wisdom and strategy): “Walk me through how you priced a listing when the comps didn’t agree.”
  • Banker (knowledge and order): “What system keeps your deadlines and documents from slipping?”

Then ask about the area that needs a system: “What do you use today to keep that on track, and who helps you?”

Listen for specifics. “I’m great with people” is an opinion. “Eleven of my 19 closings came from past clients” is data.

Watch your own wiring

Leaders like candidates who remind them of themselves. A Merchant manager will enjoy a Merchant candidate’s energy and may miss that the role needs follow-through. Know your own lead capacity, and notice when you’re nodding because the candidate sounds like you.

After the interview: use the same scorecard every time

Same questions, same notes, same ideal-agent profile for every candidate. Compare each candidate to your profile, not to the last person you interviewed.

The CCI is one input, not the only one. Reference calls, activity history and your ideal-agent profile still matter.

Try This

  1. Know your own lean. If you haven’t taken the CCI yourself, start there.
  2. Pick two capacity questions, from this list or from the broker report, and use them in every interview this month.
  3. After each interview, write down one specific the candidate gave you. If you can’t, you heard charisma, not capacity.

Question

When did a great interview last turn into a disappointing first year, and what would you ask differently now?

Win the day.
